每個人報告都會有些壞習慣,當你發覺同事講話會不自覺重複,令人難以忍受。會議結束後,你會告訴他嗎? 你可能會在「我憑什麼這麼做」「他看起來壓力已經很大了」等內心糾結下,暫時把這件事擱置。然而,意見回饋如同薯條,熱的時候很好吃,涼掉後就變得難吃;只要是看見可能會危害工作的行為,就應該馬上給予回饋。 當行為可能危及工作, 必須馬上校正 不過,《麥肯錫主管意見回饋術》點出,有些問題可以馬上改善,有些則需要時間醞釀。所需時間不同,提出的時機點也不相同。 基本上,關於禮節與規矩的問題,絕大部分都能立刻改善,所以「一察覺就要立刻提出」。比如說,開會前10分鐘就必須進入會議室準備、別人說話時不要插嘴等職場禮儀,必須馬上說出口,才能校正彼此認知。 再來,針對特定任務給予回饋。當部屬做完分析簡報後,盡量以最明確、詳細的方式指出你認為他哪裡做得好、哪些地方可以更好。「你的報告十分精彩,一開始就提出最重要的發現,方便大家理解。但提醒一下,我注意到你沒解釋如何得出結論,這樣比較難評估最佳解法,下次可以先花個幾分鐘解釋前因後果。」透過一次次的回饋、調整,不僅對方能更了解你在意的點,工作成果也能愈來愈好。…
